The Work Map
The Work Map describes what actually happens in a role, step by step — the hand-offs, the waits, the exceptions — as situations a person outside the team would recognise, not as a process document. Work scoped as a category cannot be evaluated, and what cannot be evaluated cannot be stopped. This map comes first, before any agent decision.
The template
One page, filled in with the people who do the work.
Print this page, or copy the prompts into your own sheet. Nothing here needs a tool, an engineer or a licence — only the people who already know the answers, in one room, writing them down in the same place.
The role or lane this map covers, in one line.
The recurring work: list up to twenty items, each as a situation ("a supplier order arrives by email with a missing article number"), not a category ("order management").
For each item: what happens, step by step, including where the work waits and on whom.
The hand-offs: where the work changes hands, and what travels with it.
The exceptions: the cases that do not fit the steps — described honestly, because they are where agents fail first.
Role lenses
The same map, read six ways.
One sheet serves the whole team, but each Transformer role is looking for something different on it. Take the line for your role and mark that first.
Owner
mark the decision moments: where a yes or no actually happens in this work.
Organizer
mark the hand-offs and waits: where work sits between people.
Creator
mark where options are generated, and who narrows them.
Implementer
mark which steps touch systems, and which of those are reversible.
Tester
mark where checking happens today, and where it silently does not.
Maintainer
mark what runs on repeat after "done", and who notices when it stops.
